Forty Documents in Flight

A single residential transaction can generate forty-some documents — disclosures, addenda, inspection reports, lender conditions, HOA paperwork — moving between a buyer, a seller, two agents, a lender, a title company, and an inspector, each with their own deadline. Run four or five files at once, as most solo agents and small teams do, and the coordination load stops being a side task and starts being the job. There’s no honest industry-wide hours figure to quote here — the real fix isn’t finding more hours, it’s making the paper trail track itself so a human only has to act when a decision is actually needed.

Why this leak doesn’t show up as a number

Missed calls leave a call log. Slow bids leave a dead proposal. Transaction coordination doesn’t leave a clean artifact, because the work is scattered across email, text, a portal, and a checklist in your head — there’s no single system that logs “twenty minutes finding which version of the disclosure is current.” That’s also why vendor claims about agent admin hours don’t hold up under scrutiny; the work is real, but it isn’t uniform enough across brokerages, states, and file types to produce one honest number.

The mechanism: why the paperwork always seems to catch you at the wrong moment

Deadlines in a transaction don’t arrive in order. An inspection contingency and a financing deadline can both land the same week a new listing needs to go live. Nothing about any single document is hard — the difficulty is that a dozen small, time-sensitive threads are all live at once, and remembering which needs attention today depends on someone holding the whole file in their head.

That’s the actual failure mode: not incompetence, just the math of parallel threads and a memory-based tracking system. The busier the pipeline, the more that system degrades, exactly when the stakes on a missed deadline are highest.

What the workflow fix looks like

Not a bigger checklist. A system that tracks status as a byproduct of the work, instead of a separate task layered on top:

  1. One place per transaction, not five. Every document, deadline, and party contact lives in a single file record, not split across email, text, and a portal login. If finding the current version of a document takes more than thirty seconds, the filing system is the actual leak.
  2. Deadlines get a standing tracker with a named owner — inspection contingency, financing contingency, appraisal, HOA docs — each with a date and a person accountable, not a mental list of “things to remember this week.”
  3. Status updates to clients draft themselves from the file. What’s done, pending, and next already exists in the transaction record. Drafting the plain-English update is where AI earns a place here, and it’s narrow: it drafts and organizes from what’s already true in the file. A human reviews and sends every update. It never sets a closing date, never tells a client a contingency is satisfied, and never goes out unreviewed.

The gate line holds here exactly as it does everywhere else: a human approves anything that touches a customer. The system’s job is making sure nothing gets forgotten between reviews — not making decisions on its own.

When a transaction coordinator is the right answer

If you’re running six or more files at once and the coordination work is genuinely full-time — chasing signatures, scheduling inspections, managing lender conditions across every file, every day — that’s not a workflow gap anymore, that’s a job. A dedicated transaction coordinator, in-house or contracted, is the correct answer at that volume, and a good workflow system makes that hire more effective, not unnecessary: the TC still needs one place to see every file’s status instead of reconstructing it from four apps. Don’t treat the systems fix as a substitute for headcount once your pipeline has actually outgrown one person’s attention. Treat it as what makes the hire pay off faster.
